A reference check has the potential to turn your star candidate into someone you have to deny, the same way a bad interview could. You must be ready for that.

Too often, reference checks become a “check the box” activity. Instead of being used to continue to assess the candidate, they are mechanical and done in a way that confirms what you want to hear. This happens primarily because by this point in the process you want to hire the person. I once made the mistake of not acting on critical feedback a reference gave me about a candidate. I was already mentally invested in the candidate and wanted them to join the team. So, I rationalized what the reference told me. Within three months, the reference check was ringing in my ears as this person struggled on my team. The issues I had told myself would not be a problem—even though clearly articulated by the reference check—were definitely a problem. I’ll never make that mistake again.
Reframe how you think about reference checks. Think of the reference check as the final interview. You are still interviewing the candidate, but through the eyes of the people who worked with or managed the candidate—people on the other side of the fourth wall.
